Why the Best Coaching Rarely Feels Like Coaching
Some of the best development conversations I’ve had weren’t planned, they happened right when the work got hard.
For a long time, coaching has been treated like a scheduled event, something that happens in annual reviews, quarterly check‑ins, or formal development conversations. However, I have watched leaders in their MBWA (Management by Walking Around) mode demonstrate how powerful coaching in the flow of work can be when it’s used to create real connection with teammates.
At its best, coaching in the flow of work isn’t about giving answers. It’s about slowing down just enough to listen, to truly hear what someone is struggling with and how they think a problem could be solved. Those moments build trust. They surface insight. They help people feel seen and supported while the work is actually happening.
This kind of coaching brings professional development out of the once‑a‑year conversation and into real time. Instead of saving feedback or growth discussions for performance reviews, managers can help teammates reflect, adjust, and grow in the moment. When corrective actions happen quickly, and with care and intention, they build confidence rather than defensiveness. People learn faster, recover sooner, and feel more capable in their roles.
What’s changed is the pace and complexity of work. Teams are making decisions constantly, often without perfect information. Waiting weeks or months to course‑correct doesn’t serve anyone. Coaching in the flow of work helps teams stay focused, aligned, and moving forward together.
