Mapping What Matters: Influence Beyond Position
From Org Chart to Impact Chart: A Human-Centered Shift
True leadership isn’t found on the org chart—it lives in the everyday actions that shape culture, clarity, and connection. Mapping influence through BANII shows us where impact actually starts.
In leadership development, I’ve often found that the loudest voices in a room aren’t always the most influential. And the most influential individuals? They don’t always sit at the top of an org chart.
This led me to a question I’ve been exploring with clients lately: What if we mapped influence by impact, not by role?
Using the BANII framework — Belonging, Autonomy, Navigation, Impact, Intimacy — I built a chart that helps visualize how influence truly moves through an organization. It’s not just about who leads meetings or signs off on decisions. It’s about who creates connection, who sparks clarity, who nudges forward momentum, and who cultivates genuine trust.
Here’s how I use this chart in practice:
💬 To identify peer influencers who quietly shape team culture.
🎯 To reveal strategic contributors who help others “make sense” of goals.
🌱 To spotlight mentors building intimacy and trust that sustains performance.
And most importantly, it’s used to start conversations — about leadership, not management, about influence, not authority.
Try this in your own team setting:
Identify who contributes across BANII dimensions — regardless of title.
Visualize the network: Who connects teams? Who empowers action? Who builds trust?
Use this to guide mentorship, delegation, or even promotion decisions.
When we map influence this way, we honor what actually moves teams forward: relational energy, strategic clarity, and authentic connection. It’s what keeps performance human — even in increasingly hybrid, AI-augmented environments.
If you’re ready to unlock hidden leadership potential in your organization — or want to explore using BANII to build more connected, purpose-driven teams — I’d be glad to help. Let's turn influence into a strategy.
